制造业是实现民族复兴、提高人民生活水平的支柱产业。但随着原材料价格上涨、劳动力成本不断增加对制造业造成了新的挑战。如何改变传统的粗放生产模式,减缓成本上涨的压力成为制造企业所需要面临的问题,在宏观市场背景下,企业如何通过科学化管理实现生产流程优化,引入精益生产模式节约成本成为了解决问题的关键所在。 本研究以上海众新公司ATCA产品的生产过程为研究对象,运用价值流图的分析方式,对众新公司ATCA产品生产流程进行生产流程优化,提出改善建议。首先运用文献综述法对相关概念进行阐释,了解生产流程优化、精益生产、价值流图等相关理论的基本内容,并以此为基础对众新公司ATCA产品生产过程中遇到的实际问题以及生产现场的人、机、料等因素展开分析,发现当前众新公司ATCA系列产品的生产存在一定的浪费现象,生产周期过长,产能不足等问题,进一步制约了企业的发展,依据收集相关数据,引据相关理论,对众新公司产品的生产流程进行优化,并绘制了未来价值流图。重新对众新公司ATCA系列产品的生产流程进行优化,并提出了可行性策略:(1)运用ECRS分析原则对瓶颈工序进行优化,优化后众新公司ATCA产品的交货周期从27.82天缩短到21.82天。(2)在品控和现场管理环节,根据看板原则和精益生产思想改善品控和现场管理工序,提高了滚剪式开料机等主要机器的生产效率,改善后主要机器生产产能提高到83.33%。(3)引入了单元生产、连续流的方式改善了生产线平衡情况,生产时间总和由原来的4385分钟缩短为总和3142分钟。(4)引用ABC分类法将搬运距离缩短为9.3米,减少了资源浪费的情况。最后绘制未来价值流图,介绍改进情况并进行评价,改善后ATCA产品生产流程取得了明显优化。 综上所述,众新公司ATCA产品生产流程优化为企业进一步扩大生产规模和提升生产效率提供有力的支撑条件,同时也能进一步提升产品质量,为同类制造企业提供产品优化的理论参考和依据。 |

Manufacturing industry is a pillar industry to realize national rejuvenation and improve people's living standards. But rising raw material prices and rising labor costs pose new challenges to the manufacturing industry. How to change the traditional extensive production mode and reduce the pressure of rising costs has become a problem that manufacturing enterprises need to face. Under the background of macro market, how to optimize the production process through scientific management and introduce lean production mode to save costs has become the key to solve the problem. This paper takes the production process of ATCA products of Shanghai Zhongxin Company as the research object, uses the analysis method of value stream map to optimize the production process of ATCA products of Zhongxin Company, and puts forward suggestions for improvement. Firstly, relevant concepts are explained by the literature review method, and the basic contents of relevant theories such as production process optimization, lean production and value flow map are understood. On this basis, the actual problems encountered in the production process of ATCA products of Zhongxin Company as well as factors such as people, machines and materials on the production site are analyzed. It is found that the current production of ATCA series products of Zhongxin Company has certain waste phenomenon, too long production cycle, insufficient production capacity and other problems, which further restricts the development of enterprises. Based on the collection of relevant data and citing relevant theories, the production process of Zhongxin Company's products is optimized, and the future value flow map is drawn. The production process of ATCA series products of Zhongxin Company was re-optimized, and feasible strategies were put forward: (1)The bottleneck process was optimized by using ECRS analysis principle, and the delivery cycle of ATCA products of Zhongxin Company was reduced from 27.82 days to 21.82 days after optimization.(2)In the link of quality control and site management, according to the Kanban principle and lean production idea, improve the quality control and site management process, improve the production efficiency of the main machine such as rolling shear cutting machine, and increase the production capacity of the main machine to 83.33% after improvement.(3)The introduction of unit production and continuous flow improves the balance of the production line, and the total production time is shortened from the original 4385 minutes to the total of 3142 minutes. (4)The ABC classification method was used to shorten the handling distance to 9.3 meters, reducing the waste of resources. Finally, the future value flow map was drawn, the improvement situation was introduced and evaluated, and the production process of ATCA products was optimized significantly after the improvement. To sum up, Zhongxin ATCA product production process optimization provides strong supporting conditions for enterprises to further expand production scale and improve production efficiency, and can also further improve product quality, providing theoretical reference and basis for product optimization for similar manufacturing enterprises. |
