我国房地产行业正处于外部市场环境严峻、内部利润空间不断缩小的微利时代,如何通过管理取得效益已成为各大企业亟待探讨的问题。传统房地产开发项目为了追求利润,多采用仅将主体工程交由施工总承包商承建、其他专业工程直接分包的模式,新形势下,一些企业开始尝试扩大总承包商工作范围、提高其管理权限的“大总包”模式,以寻求更有效的房地产开发项目施工和成本管理方法。在此背景下,本文拟采用实践与理论相结合的方式来研究该种模式的优势、运作方式及发展趋势。

以房地产开发项目大总包模式的成本管理为研究对象,本文首先分析了以往房地产开发项目施工总承包的内容、形式及其发展变化特点,结合行业和社会环境等因素分析,探讨未来房地产开发项目施工总承包的发展趋势及大总包模式萌发的必然性;其次,针对房地产项目大总包模式进行理论分析,提炼出其基本概念、实施要点及目标,构建大总包模式运作的体系模型,研究大总包模式下的招采模式、合同界面、组织管理以及成本管理与传统模式的区别,并分析大总包模式的主要管理优势;第三,在分析房地产开发项目成本构成的基础上,对照以往施工总承包模式下成本管理的弊端,研究大总包模式下房地产开发项目成本管理的核心内容和特点,分析该模式下成本管理的主要组织和经济技术措施,进一步对该模式成本管理的优势进行总结分析;最后,通过大总包模式的项目案例分析,阐述其组织结构、合同模式和成本管理的主要措施等内容,分析大总包模式下成本管理的成效,并针对案例中存在的问题提出改进建议,以便项目实施的进一步优化与完善。

研究表明,房地产开发项目通过应用大总包模式可充分发挥总承包商的项目管理经验与优势,对项目实施更高效的施工和成本管理,在明显提升生产水平的同时,实现更高的项目利润,对于房地产开发项目目标的实现有积极的促进作用。

My country's real estate industry is in the era of meager profits with severe external market environment and shrinking internal profit margins. How to obtain benefits through management has become an urgent problem for major enterprises to explore. In order to pursue profits, traditional real estate development projects mostly adopt the mode of only entrusting the main project to the general contractor for construction, and subcontracting other professional projects directly. Under the new situation, some enterprises have begun to try to expand the scope of work of general contractors and improve their management authority in the "integrated general contract mode" model, in order to seek more effective construction and cost management methods for real estate development projects. In this context, this paper intends to use a combination of practice and theory to study the advantages, operation methods and development trends of this model.

Taking the cost management of the integrated general contract mode of real estate development projects as the research object, this paper firstly analyzes the content, form and development characteristics of integrated general contract mode of real estate development projects in the past, combined with industry and social environment and other factors, to discuss future real estate development projects The development trend of general construction contracting and the inevitability of the germination of the general contracting mode; secondly, the theoretical analysis of the integrated general contract mode mode of real estate projects is carried out, and its basic concepts, implementation points and goals are extracted, and a system model for the operation of the integrated general contract mode is constructed. The difference between the recruitment mode, contract interface, organizational management and cost management under the integrated general contract mode and the traditional mode, and analyze the main management advantages of the integrated general contract mode; thirdly, on the basis of analyzing the cost structure of real estate development projects, compare The disadvantages of cost management under the integrated general contract mode of construction in the past, study the core content and characteristics of the cost management of real estate development projects under the integrated general contract mode, analyze the main organizational and economic and technical measures of cost management in this mode, and further the advantages of this mode of cost management Summarize and analyze; finally, through the project case analysis of the integrated general contract mode, expound its organizational structure, contract mode and main measures of cost management, analyze the effect of cost management under the integrated general contract mode, and address the problems in the case. Put forward improvement suggestions for further optimization and improvement of project implementation.

Studies have shown that the application of the integrated general contract mode in real estate development projects can give full play to the project management experience and advantages of the general contractor, implement more efficient construction and cost management for the project, and achieve higher project profits while significantly improving the production level, has a positive role in promoting the realization of real estate development project goals.
