在当今激烈的市场竞争大环境中，各行各业、尤其是加工制造型的企业，如果想取得生存并长足不断地发展，必须通过优质的产品质量来争取并保留顾客，同时还要通过提高产品效率来降低成本，以进一步取得更多的市场份额,创造更高、更广阔的利润空间。因此，保持持续稳定的产品质量和持续降低生产成本，是加工制造型企业发展不可或缺的两个重要因素。 本文在总结现场管理改善、设施布局优化以及其他现场改善相关方法的定义的基础之上，通过分析现场改善在X医用器材企业的应用，提出了针对X医用器材企业在现场管理改善和布局优化应用过程中遇到的主要问题和改善的建议。论文首先阐述了操作的作业测定基本方法和基于秒表法的标准时间测量方法。其次，针对X医用器材企业的几种主要产品的生产过程，分析了X医用器材企业在这些主要产品的生产过程中实施的作业测定、时间测量和生产平衡率分析，以及X医用器材企业对生产过程中出现的“瓶颈”工序进行的改进，和在此基础上进行的生产作业单元布局的优化调整。最后，从整体角度出发，分析了价值流现场改善在X医用器材企业某类产品的整体流程和架构中的应用，以及在此基础上构建的理想的将来图，以实现对X医用器材企业生产系统的整体优化。 本文的研究对于解决X医用器材企业现场改善中的问题具有一定的指导意义。同时，也为其他类似企业现场改善体系的设计和实施提供参考和借鉴。

In current fierce competition in the big international marketing, each enterprise and specially the manufacturing enterprise, if they want to survive and develop for long term in the marketing, they must get and remain the customer through supplying high quality product, meanwhile, they need to reduce the product cost by increasing manufacturing efficiency, then to get more marketing shares as well as get bigger profit space。So, maintaining stable quality and continually reducing product cost are the two key or must factors for enterprise development。 On the basis of summarizing the definition of Gemba Kaizen and facility distribution optimization and also other related methods, the paper analyzed the application of on-site improvement methods in X Medical Device Enterprise, and put forward the problems in the application as well as the suggestions for solving the problems for X Medical Device Enterprise on-site improvement。First of all, the paper elaborated the basic method of work measurement and standard time measurement method based on stopwatch。Second, according to X Medical Device Enterprise main products manufacturing process, the paper analyzed not only the application of work measurement、time study and operation balance analysis in X Medical Device Enterprise, also analyzed the improvement at the “bottleneck” in the manufacturing process, and the optimization on the layout of the working cell based on the improvement。Finally, from the overall point of view, the paper analyzed the application of value stream mapping in X Medical Device Enterprise some product whole manufacturing process and structure, and the new set up future ideal value stream mapping, in order to fulfill the whole manufacturing system’s optimization in X Medical Device Enterprise。 The research for this study has a certain significance to solve the existing problems in the application of on-site improvement methods in X Medical Device Enterprise。Meanwhile, it provides reference to design and apply on-site improvement system in the similar enterprise like X Medical Device Enterprise。
