当前，金融行业市场竞争的日益激烈和技术需求的持续增长，促使金融机构采取不同的方式降本增效。异地研发中心可以吸引高素质人才、提升研发效率并降低运营成本，一定程度上可以满足企业的需求。异地研发中心的管理模式不仅影响组织的运营效率，还直接关系到总部当地与研发中心之间的协同工作。为实现这一目标，选择适合的新建异地研发中心的管理模式至关重要。Z证券公司是一家总部位于北京的全国性大型综合证券公司，公司计划在西安设立研发中心，因此，如何为Z证券公司选择并有效应用最优管理模式，以实现总部与研发中心的高效协同，具有重要的现实意义。

本研究选择Z证券公司异地研发中心建设为对象，首先，采用文献分析、案例研究等方法，对目前相关的研究成果和成熟经验进行了总结；继而，分析了Z证券公司的管理现状，以及异地研发中心的设立背景，明确了Z证券公司的目标、需求以及面临的挑战；在此基础上，应用专家访谈法梳理出影响管理模式选择的六个维度，包括：管理流程、沟通效率、技术管理、效率提升、成本控制及合规管理等，进一步细化为16个关键影响因素；应用层次分析法（AHP）构建了管理模式选择的评价模型，并采用模糊综合评价法，对异地研发中心的“科技子公司模式”、“合资公司模式”和“部门延伸模式”等多种模式选择进行了全面分析；研究结果表明，部门延伸模式在资源整合、成本节约、管理效率以及总部与异地中心的协同效应等方面具有显著优势，更符合Z证券公司的经营需求和战略目标。因此，研究建议采用部门延伸模式作为Z证券公司异地研发中心的优选管理模式，并从组织结构规划、人力资源配置、沟通协作机制和风险控制体系等多个角度提出了具体的应用方案，特别建议采用矩阵式管理结构，将扁平化管理、垂直管理与属地管理相结合，以促进跨部门协作和管理流程。在金融行业向数字化和智能化转型的背景下，研究成果对其他金融机构的跨区域研发管理也具有重要的参考价值，促进了行业整体竞争力的提升。

In the face of increasingly intense market competition and the continuous growth of technological demands in the financial industry, financial institutions are adopting various approaches to reduce costs and enhance efficiency. Offsite R&D Centers can attract high-quality talent, improve R&D efficiency, and reduce operational costs, thus partially meeting corporate needs. The management model of such centers not only affects organizational efficiency but also directly impacts collaboration between the headquarters and the R&D Center. Therefore, selecting an appropriate management model for a newly established Offsite R&D Center is crucial for achieving these goals.

Z Securities Co., Ltd., a large, nationwide securities company headquartered in Beijing, plans to establish an R&D Center in Xi’an. As a result, selecting and effectively implementing the optimal management model to ensure efficient collaboration between the headquarters and the Offsite R&D Center is of significant practical importance.

This thesis focuses on the construction of Z Securities' Offsite R&D Center. Initially, methods such as literature analysis and case studies were used to summarize existing research and best practices. The current management status of Z Securities and the background for establishing the Offsite R&D Center were then analyzed to clarify the company’s objectives, needs, and challenges. Based on this analysis, expert interviews identified six dimensions influencing the choice of management model: management processes, communication efficiency, technology management, efficiency improvement, cost control, and regulatory compliance. These were further refined into 16 key influencing factors. The Analytic Hierarchy Process (AHP) was used to construct an evaluation model for the management model selection, and Fuzzy Comprehensive Evaluation was applied to comprehensively analyze various options, including the "Technology Subsidiary Model," "Joint Venture Model," and "Department Extension Model."

The results indicate that the Department Extension Model offers significant advantages in terms of resource integration, cost savings, management efficiency, and synergy between the headquarters and the Offsite R&D Center, aligning closely with the operational needs and strategic goals of Z Securities. Therefore, the thesis recommends adopting the Department Extension Model as the preferred management approach for the Offsite R&D Center. The research also proposes specific implementation strategies from multiple perspectives, including organizational structure, human resource allocation, communication and collaboration mechanisms, and risk control systems, with particular emphasis on adopting a matrix management structure. The findings provide valuable insights for cross-regional R&D management in the financial industry and contribute to the overall competitiveness of the sector during its digitalization and intelligence transition.
